The 15-minute diagnostic

Something isn't flowing. Let's find it.

Find the Stuck is a 15-minute diagnostic: pick a business, a non-profit, or an internal process, follow one real example through it, and watch the leaks show themselves. Free, and slightly uncomfortable in a useful way.

Free · 15 minutes · your diagnosis appears on screen the moment you finish.

The obvious problem

Almost never the real stuck.

A client came to a Find the Stuck session convinced her agency was the problem. Slow replies, missed deadlines, always some excuse. Ninety minutes later, following one real customer stage by stage, it was obvious the agency wasn't the issue at all. Her course platform was built on a system only its own developers could touch, so every small change the agency asked for went into a queue outside anyone's control. The agency looked slow because it was waiting too, and took the blame for a wait it didn't cause.

They'd been fixing the wrong thing for two years. That's what diagnosing does: it gets you past the thing you're busy blaming, and points you at the thing that's actually broken.

How it works

One real example. One pen. (The pen is an app.)

No audit, no 47-page workbook. You walk one real example, a customer, a supporter, or a process your team relies on, through six stages, and mark what's flowing, what's leaking, and what's flat-out broke. By the end you'll know exactly where the money, time, or stress is leaking, and which of four fixes actually applies.

  1. STEP 01

    Map the six stages

Ready, Found, Sold, Delivered, Paid, Back. One real example walked through all six, the way it actually happened, not the way it's supposed to.

  2. STEP 02

    Mark it, then ask why

Each stage gets one of three marks: Flowed, Leaked, or Broke. Wherever it leaks or breaks, two questions do the real work: what is happening here, and why do you think that is.

  3. STEP 03

    Get walked to one fix

The Fix Selector asks four quick questions and, most of the time, lands on one recommended path: Tighten it, Replace it, Hand it to AI, or Hand it to a person, plus one first step, with a date. When your answers genuinely don't point anywhere clear, it says so rather than guessing, and points you to a real conversation instead.

Ready to run it? It's free, it takes about 15 minutes, and your stage map and full diagnosis appear on screen the moment you finish, yours to print or keep.

Find your stuck

The four fixes

Diagnose before you buy a single tool.

BCG's 2020 research found seven in ten digital transformation efforts fall short of their goals. In ten years of operations work, the pattern behind that number is always the same: the fix gets picked before the problem gets named. Every stuck fits one of four paths. Never all four at once, and never a fifth.

Tighten it

The bones are right. Add the template, the rule, the trigger that makes it happen without you pushing.

Replace it

The tool or way of working is wrong. Sometimes with something you already own; sometimes with something new.

Hand it to AI

The painful part is repetitive: same inputs, same outputs, every time. AI drafts it. You decide.

Hand it to a person

It needs judgment, relationships, or simply another pair of hands. The fix is a who, not a system.

Sometimes the smartest move is not learning the tool at all. That's the whole point of diagnosing first. You find out which of the four you actually need before you spend money on the wrong one.

By the numbers

6 stages, walked with one real example
3 marks: flowed, leaked, broke
4 fix paths, and never a fifth
15min start to finish, one sitting

The ladder

One rung at a time. No services menu.

The free app finds one stuck. The paid app finds all of them, and gets smarter every month. Some stucks aren't DIY at all, and that's when you want a person, not a subscription.

Proof, not promises

Built from real sessions, not theory.

70%

of digital transformation efforts fall short of their goals, per BCG's 2020 research across 825 executives. Find the Stuck exists to close the gap between buying a fix and actually knowing what's broken, before you spend a cent.

One guest, one skills-sharing session: she could name that something wasn't flowing, but couldn't land on the fix. A few more questions in, it turned out the fix was a person, not a system. Hand it to a person, rather than do it all herself. Three weeks later, she was doing it daily.

MBA-trained, cross-industry: Carmen sees the whole machine, not one department. That's why she caught the platform behind the "agency problem" in ninety minutes.

You're confirmed. Welcome to the newsletter, and thank you for joining.

The Find the Stuck newsletter

One real stuck, walked through every other Thursday.

Each issue follows one real, anonymised stuck through the six stages, shows where it leaked, and lands on the fix. Short enough to read before your tea goes cold.

No risk in finding out

The diagnosis costs you nothing.

You should not have to trust me before you have seen the method work on your own thing, business or otherwise. So the part that proves it is free, and everything after it is cancellable.

Free before paid

The full diagnostic costs nothing. You enter your email to start and no card is needed. If the method does not land, you have lost fifteen minutes.

Cancel whenever

When the paid app launches, you will be able to cancel from your account page. Your access will run to the end of the period you have paid for.

No pressure, ever

The free diagnostic costs nothing. You get your result and the Find the Stuck newsletter by email, and every email has a clear unsubscribe link. Run it, or don't.

An honest fit call

If your stuck is not something I can help with, I will say so on the first call rather than sell you a package anyway.

Before you ask

The questions people actually ask.

Is the diagnostic really free, or is this a trial?

Genuinely free, and not a trial of anything. You run the full loop, you get your stage map, your stuck named, one fix path and one first step. You enter your email to start. There is no card and no countdown on it. The paid app exists for people who find more than one stuck and want the method on tap, which is a decision you make afterwards with your own result in front of you.

I have bought tools before and none of them stuck. Why is this different?

Because this is not a tool, it is a diagnosis, and the order matters. BCG's research found seven in ten digital transformation efforts fall short of their goals, and the pattern behind that number, in workshops and in my own client work, is always the same: the tool gets picked before the problem gets named. Find the Stuck deliberately refuses to recommend anything until you can say out loud what is happening and why. Sometimes the answer is that you already own the thing that fixes it.

I'm not really a business. Does this still apply to me?

The app opens by asking what you're diagnosing: a business or service, a non-profit or community org, or an internal process, tool, or team. Whichever you pick, the six stages ask their own version of the same questions, so a funder stands in for a customer, or a shared process stands in for a sale. It works best once there's enough happening that things visibly leak, and it works least well before anything real has happened yet, because then there is nothing yet to diagnose.

What happens to what I type into the diagnostic?

You enter your email to start. We use it to send your result and the Find the Stuck newsletter, and every email has a clear unsubscribe link. Nothing about a client, a supplier or a team member should ever be typed in by name anyway, here or into any AI tool. Describe the pattern, not the person, and you will get a better diagnosis out of it too.

About Carmen

She built this because she was sick of guessing.

Carmen Katz, founder of BizFlow Partners

I'm Carmen. Ten years turning strategy into systems that run without me.

At YPO I rebuilt a stalled initiative from zero, raised $500,000 to fund it, and ran the operating engine for the division supporting a leadership team overseeing close to 16,000 members.

In my fractional COO work, I've built the systems behind real growth for founders like Nina Urman. I hold an MBA from Henley Business School, and I never push a system that doesn't fit how you already work, because that's exactly how businesses end up in the 70%.
